Growing agency with undocumented operations. The founder couldn’t delegate without a 2-week ramp time.

🔥 Problem

• Verbal and tribal knowledge only (client briefs, QA, handoffs)
• New hires took 4+ weeks to be productive
• Founder trapped in execution (20+ hrs/wk on ops)

🛠️ What I did (in 4 days)

• Shadowed the founder and interviewed 3 team members
• Extracted 12 core processes into a structured guidebook (intake → delivery → billing)
• Created checklists, templates, and decision trees in Notion
• Founder validation: 2 hours async review
